Make Better Decisions in 25 Minutes With AI
Change jobs or stay? Buy an apartment or keep renting? Take the project or decline? Build a new team or restructure the existing one? You know the feeling: the more important the decision, the more you go in circles.
You make pro-con lists that clarify nothing. You ask friends who all give different advice. You postpone the decision because 'not all information is available yet' -- even though it never will be. And in the end, you decide from your gut because the deadline is pressing.
The problem is not that you lack information. The problem is that your brain systematically fails at complex decisions.
Cognitive biases trip you up: Status quo bias makes you stick with the current option even when another would be better. Availability bias overweights whatever comes to mind first. Loss aversion makes potential losses feel twice as painful as equivalent gains. And confirmation bias ensures you unconsciously look for arguments that support your existing tendency.
The solution: AI as a neutral sparring partner.
AI has no opinion, no fear of change, no confirmation bias. It can systematically play through all perspectives you would miss alone -- and ask you the uncomfortable questions no friend would ask.
The task (25 minutes, 3 phases):
Phase 1 -- Structure the decision and uncover blind spots (8 min)
Think of a real decision you are currently facing. Something that has been on your mind for at least a week. If nothing comes to mind, use one of these scenarios:
- Job change: stay, switch internally, or quit?
- Further education: which course, which degree, or learn by doing?
- Project: take it (more money, more stress) or decline (less money, more freedom)?
- Location: move to another city for better career opportunities?
- Investment: put money into education, stocks, real estate, or your own business?
Copy this prompt:
'You are an experienced decision coach and critical thinker. Your task is to help me systematically think through a complex decision -- not to make the decision for me, but to ensure I have considered all relevant aspects before I decide.

Analyze my decision situation:
1. Name all options clearly: List ALL options -- including those I might be overlooking. Often there is more than just A or B. Is there an option C, D, or a creative combination?
2. Identify decision criteria: What factors truly matter in this decision? List at least 8 criteria, grouped into:
- Short-term (next 3 months)
- Medium-term (1-2 years)
- Long-term (5-10 years)
- Non-material factors (satisfaction, health, relationships)
3. Uncover blind spots: Based on my description -- what typical thinking errors might I be making? Be direct and honest:
- Am I overweighting something?
- Am I ignoring something?
- Am I unconsciously seeking confirmation for a tendency I already have?
- Am I confusing fear with a legitimate warning signal?
4. The uncomfortable question: Ask me the one question I do not want to ask myself -- the question whose honest answer would probably clarify the decision.'
Read the analysis carefully. The blind spots and the uncomfortable question are especially valuable -- they show you what you have been avoiding.
Phase 2 -- Play out consequences with Pre-Mortem (10 min)
Most people think about the best-case scenario when making decisions. But the best decision-makers think from the end backward: what could go wrong? The Pre-Mortem technique (invented by psychologist Gary Klein) flips the perspective: instead of asking 'Will this work?' you ask 'Assuming it failed -- why?'
Copy this prompt:
'Now run a Pre-Mortem for each of my options. The method: we jump 18 months into the future and discover that the decision turned out to be a mistake. Then we ask: why did it go wrong?
For each option:
a) Pre-Mortem (Worst Case):
It is July 2028. I chose [Option X] -- and I regret it. What happened? Describe a concrete, realistic scenario (no apocalypse, but something that could actually happen). What developed differently than expected?
b) Best Case:
It is July 2028. I chose [Option X] -- and it was the best decision of my life. What happened? Describe a concrete, realistic scenario. What made the difference?
c) Most Likely Scenario:
It is July 2028. I chose [Option X]. Neither perfect nor terrible -- what does my daily life realistically look like? What improved, what stayed the same, what became harder?
d) Reversibility Check:
If Option X turns out to be wrong -- how difficult is it to undo or correct the decision? On a scale of 1 (reversible anytime) to 10 (final and irreversible).
Finally:
Pattern recognition: Is there a risk that appears across multiple options? Is there a success factor that shows up in all best cases? What does that tell us about the real decision?
10-10-10 Rule: How will I feel about this decision in 10 minutes? In 10 months? In 10 years? Often the long-term perspective clarifies what short-term fear obscures.'
The Pre-Mortem is the most powerful part of this challenge. It forces you to concretely name the reasons for failure -- and that is exactly what makes them avoidable.
Phase 3 -- Decision matrix and next step (7 min)
Now bring it all together. Instead of endlessly deliberating, create a weighted decision matrix -- and define a concrete next step.
Copy this prompt:
'Now create my decision matrix and help me reach a clear next step.
Step 1 -- Weighted matrix:
Take the decision criteria from Phase 1. Suggest a weight for each criterion (1-5, where 5 = extremely important). Then rate each option on each criterion (1-10). Calculate the weighted score.
Present this as a clear table.
Step 2 -- Gut check:
Before showing me the result, ask me: if the matrix clearly recommends Option X -- would that relieve me or disappoint me? (Disappointment reveals what I actually want.)
The answer to this question is often more important than the matrix itself.
Step 3 -- Minimum Viable Decision:
What is the smallest possible step I can take TODAY to get closer to a decision -- without committing? Not the final decision, but an action that gives me new information or clarity.
Examples:
- Have a conversation (with whom exactly?)
- Live one day as a test, as if I had already decided (for which option?)
- Research a specific number (which one?)
- Set myself a deadline (by when?)
Step 4 -- Decision principles:
Formulate 2-3 personal decision principles that apply beyond this one situation. These help with future decisions:
Examples:
- When I stay out of fear, I choose the braver option
- Reversible decisions I make fast, irreversible ones slowly
- When in doubt, I choose the option where I learn the most
- When 80% of information is available, I decide -- the last 20% never comes
Step 5 -- Summary on a napkin:
Summarize my entire decision analysis on a napkin: options, most important insight, recommended next step. Maximum 5 lines. This is what I would explain to a friend in 30 seconds.'
Three examples of how the decision helper works in practice:
Example 1 -- Job change:
A developer hesitates between their secure job (good salary, boring) and a startup offer (exciting, risky). The Pre-Mortem for 'stay' reveals: in 18 months they missed three promotion rounds, are frustrated, and are searching again -- but now with one less year of energy. The uncomfortable question: 'Are you staying for security -- or because applying is exhausting?' The Minimum Viable Decision: schedule a coffee chat with the startup founder without committing.
Example 2 -- Further education:
A marketing manager considers: MBA (expensive, time-intensive, network) or online courses (affordable, flexible, less prestige). The matrix shows her top criteria are 'practical applicability' and 'time commitment alongside work' -- both argue against the MBA. But the gut check reveals: she would be disappointed if the matrix advises against it. The real insight: she does not just want knowledge, she wants a career leap -- and for that she needs the network. Next step: talk to three MBA graduates and ask what the network concretely delivered.
Example 3 -- Project takeover:
A team lead is asked to take on a big project: more visibility and bonus, but 60-hour weeks for six months. The 10-10-10 rule clarifies it: in 10 minutes he feels flattered, in 10 months exhausted, in 10 years he would not regret declining. But he might regret never finding out if he could have done it. The solution: discover Option C -- take the project but with a clear condition: one additional team member and a realistic timeline.
Why this works:
Your brain optimizes decisions for two things: fear avoidance and cognitive convenience. You choose the option that causes the least fear -- not the best one. And you stop thinking as soon as you find a 'good enough' solution (satisficing). The AI-supported method bypasses both traps: the Pre-Mortem forces you to use fear as information rather than avoiding it. The matrix forces you to evaluate all options equally instead of stopping at the first acceptable one. And the gut check uses your emotions as a compass instead of a disturbance.

Your learning outcome: You have learned a system for complex decisions that goes beyond pro-con lists. The Pre-Mortem technique uncovers risks that optimistic thinking hides. The weighted matrix makes different options comparable by clarifying what truly matters to you. The gut check uses emotions as a signal instead of ignoring them. And the Minimum Viable Decision prevents decision paralysis -- you do not need to solve everything at once, just know the next step.
